Would it be worth getting a second quote from a different shop? Even though that place is highly recommended, sometimes those types of places are also the most expensive.
I'm considering it, but then I have to pay the diagnostic fee to this shop, $126 if I remember correctly.
Then whatever the new shop charges, this is getting pricy fast.

That’s just nuts. I just rebuilt 4 cylinders on my machine. The boom ram has some nicks in it as well, I just polished the surface so there are no sharp edges to cut the wiper or seal. When I went to reassemble the bucket cylinder, the gland nut was binding. There was a slight bend in the ram. I put it in V-blocks on my shop press and straightened it (just visually, no dial indicator) it went back together fine. Seals for the 4 I rebuilt came to $267. They’re all back together and they’re all liquid tight. I thought I recall someone saying the hyd fittings are BSP thread.
I may have to tap your brain for where you found rebuild kits for that machine.

This image shows the boom cylinder mounts?

What is the spacing between the bushings? Stroke length? Cylinder length? Cylinder diameter?

With all the DIY types on this forum, I bet someone could find a cylinder similar enough, especially since you are making new bushings anyway.
Don't have it in front of me yet, but if I don't have them build it, I will list the sizes.

EG (just guessing at an approximate size):

Here is a 3" diameter, 20" stroke cylinder. Pin diameter 1" (25mm), base pin eye width 3-3/4", rod pin eye width 2-1/4", retracted length 28" pin to pin. ORB -08 female fittings. CDN$239. I'm sure US pricing on something similar is much less.

Eye widths can be shimmed or shaved, bushings made to suit, ORB adapters to suit the hoses. Don't give up now!!! This is discouraging, perhaps. Especially with all the other pressures you have right now, but there's light at the end of the tunnel! Hang in there buddy.
That is a pretty close guess on sizes, but narrowing that bottom cross tube enough may be a problem.

Thanks for all the suggestions folks, not sure what I will do yet, but there is a lot to be said for going with rebuilding the original cylinder, even without a warranty.
The fact that I will be able to install it in minutes with no modifications is attractive, even if it is too expensive.

There is a bearing/machine shop local to me. I disassembled the cylinder and brought him the ram and the gland. He measures all the needed seals and orders them. He told me the cylinders are all off the shelf parts (not made or designed by Nissan/Hanix) but he doesn’t stock metric seals and needed to order them.

They come apart easy enough, I have a rounded punch for my air hammer that will loosen the gland nut. Once broken free, its spins out easily.

Got started on the bucket pin hole repairs.
Getting ready to mill off the remnants of the hubs for the crossbolts, then line bore the holes to clean up.

Those 4 pin holes are supposed to be 1.181 diameter.
At the worst (egg shaped) places they are:
1.291
1.321
1.467
1.502
Nothing like ignoring preventative maintenance.

300 thou of clearance? Sounds like Soviet-era Russian production tolerances. It'll be fiiiiine... :D

Sadly, some people just honestly, do not realize how bad something is until it finally breaks completely.

Mine isn’t quite that bad, but I do wonder how someone can make an investment in something like an excavator and allow it to wear to the point of failure. I got my machine reasonably cheap, but it’s still a fair amount of money for me. Especially where it doesn’t make money for me. The way this stuff holds value, it only makes sense to keep it maintained.

Began boring the bucket pin holes to clean up.
Got the first two done today, working in 30 min-1 hr shifts. (100+ degrees in the shop)
The steel was soft & easily machined.
Took out just enough to clean them up, and will make custom sized bushings & hubs for an interference fit, with a little weld for insurance.
Wasn't able to use the large boring head, it would not clear that brace next to the upper hole, without an excessively long boring bar.
But the small head handled it fine, it just needed an extension to reach the lower hole.

Actually it was considerably more than that, because the pins were worn also.

You are fortunate to have the talent and the machinery to do that job!
Bought a K7873 16" Kubota Q/A bucket, and I thought the $1,100 price was absurd.
Now, four weeks later, the same model bucket (Messick's) is priced at $1428.
I think the pricing issue is something called .....crazy.....inflation!

Asked my BIL about it, and he said when he was digging the septic tank hole with the big bucket, he found two of his employees were using this bucket as an anvil to straighten something.
I spent about an hour with a maul, hydraulic jack, and the 12 ton press, and got it a little straighter.

I guess I have had too much on my mind these days, should have noticed this sooner.
While banging out the dents, I noticed for the first time that the bucket teeth are on backwards. o_O
